Building Social Governance Architecture for a Mid-Sized Packaging Manufacturer

Three multinational buyers started asking questions this company could not answer. Workforce data existed in spreadsheets, supplier oversight was informal, and nobody owned the governance narrative. We built the systems from scratch.

THE CHALLENGE

This corrugated and flexible packaging company had been supplying three multinational FMCG brands for over a decade without any formal social governance infrastructure. The relationship had always been built on product quality and delivery reliability.

That changed when two of the three buyers introduced expanded supplier questionnaires. The questions were specific: who owns your workforce data, how do you track grievances, what does your supplier monitoring process look like, can you provide evidence of governance oversight. The company had none of this documented.

HR maintained workforce data in spreadsheets that varied between the two plants. Policies existed from years ago but had never been operationally enforced. Supplier governance was limited to collecting GST and PAN documents at onboarding. There was no grievance channel, no escalation process, and no governance reporting reaching leadership. With annual revenue around INR 180 Cr and approximately 400 employees across two facilities, the company needed to build credible governance systems quickly without disrupting production operations.

THE APPROACH

SVEGA conducted a full SAGE diagnostic across all six pillars, followed by a targeted system build focused on workforce governance, supplier controls, and KPI architecture.

WHAT'S INCLUDED

Build supplier systems that protect growth and market access.

Exports

UK and Italian buyers flagged this Kanpur-based exporter during a sourcing review. The company scored well on product quality but could not produce a single document evidencing social governance at any level of the supply chain.

Supply Chain

A European buyer gave this company four months to demonstrate supplier social compliance or risk losing the contract. The company had 38 suppliers across three states and no documentation system for any of them.

Exports

Two European fashion brands told this Tamil Nadu manufacturer that future orders would depend on documented social governance. The company made excellent fabric but had never built formal governance systems for anything beyond quality.

Manufacturing

After a labour department visit flagged documentation gaps across contract workers at two facilities, leadership realised the company had no centralised view of workforce risk and no structured way to manage it.
